Onboarding System for a High-Turnover Partner Network
A self-serve onboarding system so hundreds of freelance partners a month could start without a manager walking them through it.

PROBLEM
The company delivers through freelance cleaners working on a partnership basis, and turnover in that model is high by nature. In a busy month, hundreds of new partners needed onboarding, while the core team stayed at around 25 people. Onboarding was being done person to person, which meant it didn't scale and it wasn't consistent: what a new partner learned depended on who happened to walk them through it. The knock-on effects showed up as system errors, confusion over assignments, and partners not knowing who to escalate to.
APPROACH
The constraint shaped the design. Whatever we built had to work for someone learning it alone, possibly in a second language, on a phone, without a manager present. It also had to live in the cloud platform the company already used, because introducing a new tool would have added a barrier rather than removing one.
Structured the material into short modules: how to use the systems, how assignments work, reporting lines, and escalation
Wrote everything in plain language with visual walkthroughs rather than text-heavy documents
Built comprehension checkpoints so the company could see who had genuinely completed onboarding rather than clicked through it
Designed the whole thing to be repeatable at volume, with no step requiring a specific person
RESULT
Manager time per new partner dropped from roughly 90 minutes of one-to-one walkthrough to about 15 minutes of oversight.
The company could onboard several hundred partners in a month without adding core headcount, which the previous manual approach could not support.
Repeat questions to the operations team about systems and assignments fell by around 40% in the first quarter after rollout. Because the material was self-serve and consistent, every partner received the same instruction regardless of when they joined or who recruited them.
